IES experience / Medusa Distribution

From paper pick tickets to an integrated fulfillment operation.

A multi-year transformation connecting warehouse design, process, WMS, voice-directed work, cartonization, conveyor, and the people responsible for running it.

Led by Andrew Haner, founder of IES, in his role as COO of Medusa Distribution. The work reflects the floor-to-software capability he brings to IES engagements.

Reported results

Performance built into the operation.

99.99+% order accuracy
30–35% lower cost per unit
40% increase in pick faces per hour

Results reported by Lucas Systems from Medusa Distribution’s operation. Outcomes vary by facility, starting conditions, systems, and execution.

The transformation

Build the foundation. Then connect it.

The operation did not jump from paper to advanced optimization in one move. Each phase created the control and data needed for the next.

PHASE / 01

Create operational control

Replace paper and tribal knowledge with a WMS foundation, directed scanning, location-level inventory, and repeatable workflows. The technology began with how the warehouse actually needed to run.

PHASE / 02

Optimize decisions

Add voice-directed picking and Perseuss cartonization so the operation could determine how orders should be grouped, what packaging they required, and how work should flow before the first item was picked.

PHASE / 03

Close the loop

Connect pick-to-carton workflows with conveyor, labeling, shipping, and exception handling. Physical flow and software logic became one operating system rather than separate projects.

Perseuss with Medusa Distribution was named the 2025 winner for applying AI-powered cartonization to a live, integrated fulfillment operation.

How it came together

Transformation is a team sport.

Andrew led this transformation in his operating role as Medusa Distribution’s COO. He connected business requirements, warehouse execution, facility design, systems, vendors, and adoption across the operation.

Deposco, Lucas Systems, and Perseuss supplied and supported their respective platforms. The results reflect the combined work of Medusa employees and its technology and implementation partners.

What this means for IES clients

Bring the operation and the technology into the same conversation.

The Medusa transformation demonstrates the role IES can play when a warehouse problem crosses disciplines. We identify the real constraint, translate floor-level needs into technical requirements, bring together the right systems and specialists, and lead implementation inside the live operation.

Proven inside a working operation

Bring proven operating experience to your warehouse.

Sometimes the next step is a better layout or cleaner process. Sometimes it is a WMS, integration, or advanced decision system. We begin with the operation and build from there.
